A full operations rebuild in 90 days for a coaching business: +$42.5K ARR, team output +50%

I built the entire internal operation of a fast-growing online coaching and education business inside 90 days: ClickUp workspaces for content and sales, a GoHighLevel CRM with automations and lead funnels, automated onboarding and course delivery, a weekly operating rhythm and a team accountability system. The rebuild added $42.5K ARR, lifted team output 50%, took weekly call attendance from 70% to 100% and produced 400+ new leads a month from the automated funnel.

The problem

Growth had outrun the systems. Every new client was onboarded by hand, walked through access, documents and the first steps by a person. Course delivery was manual too. Both worked when there were a few clients a month and broke the moment there were more.

Accountability was loose. The weekly team call had 70% attendance, which in practice means it was optional. The team sat across four timezones, so anything that relied on everyone being online at once did not happen.

The founder was the bottleneck. Decisions, follow-ups and fixes all waited for him. The business could not grow faster than his calendar.

What I did

The first two weeks were listening. Where did the founder's time go, what fell through the cracks, what caused the most stress. Then I mapped the friction, the operations and the customer journey on a board and we built a priority list together with KPIs attached. Then I built, in that order.

ClickUp for content and sales, with a space per function and the priority list living inside it with reminders, statuses and dependencies. GoHighLevel as the CRM: pipelines, automations, nurture sequences, lead capture funnels and a tagging system, built from scratch.

Onboarding and course delivery automated end to end. Forms, sequences and task triggers so a new client gets access, documents and the first steps the moment they sign, at any hour. The same for course delivery.

A weekly operating rhythm: a Monday team meeting plus one-on-one KPI check-ins to see where everyone is and what they are waiting on. SOPs recorded with Loom so nothing depends on being explained live. All of it live inside 90 days.

How it works

01

Two weeks of listening before building

Building on day one means building the wrong thing. Two weeks of observing showed exactly where the founder's hours went and which gaps caused the stress. The priority list we agreed on became my KPIs for the next ten weeks.

02

Event triggers instead of manual pipeline drags

Contacts move through the GoHighLevel pipeline on their own: a page view, a trigger-link click or a booked appointment moves them to the next stage and fires the right sequence. Nobody drags a card. The team just checks where leads are.

03

Onboarding that runs at 11pm

A signed client triggers the whole onboarding: access, welcome sequence, documents, tasks for the team. It took 8-12 hours a week of manual work off the team and removed the errors that come with doing the same thing by hand fifty times.

04

A weekly rhythm the team shows up for

One Monday meeting with an agenda and the KPI sheet, plus short one-on-ones. When the meeting decides real things and people see their own numbers, attendance goes from 70% to 100% without anyone being chased.

05

Accountability by removing friction, not policing

When someone was stuck, the fix was usually the system, not the person: an unclear priority, a missing asset or a task above their level. When getting started was the real problem we did it together on a call, 50 minutes on and 10 off. Not your tasks versus my tasks. A team that lifts each other.

What this means for your business

Ninety days is enough to build the operating system of a coaching or education business if you build in the right order: listen, map, agree the priorities, then automate the repetitive work and put a rhythm around the rest. Build it so it runs without you. I hand off with SOPs and Loom walkthroughs so the founder is not locked into me either. If your onboarding is still manual or your team meeting is optional in practice, happy to grab a call to see where your time goes today.

Questions

How long does it take to set up operations for a coaching business?

Ninety days for the whole thing, if the first two weeks are spent listening and mapping instead of building. CRM, automations, onboarding, the task system and the weekly rhythm can all be live in that window. The order matters more than the speed.

GoHighLevel or ClickUp for a coaching business?

Both, for different jobs. GoHighLevel runs the client side: pipelines, funnels, sequences, onboarding triggers. ClickUp runs the team side: content, sales tasks, priorities, deadlines. I would not try to make one tool do the other's work.

How do you automate client onboarding for an online program?

Start from the signature. A signed client fires a sequence: portal access, welcome emails, the documents they need, tasks for whoever has to act. Forms collect what you need, tags route people to the right track. Here it saved 8-12 hours a week and removed the manual errors.

How do you get a remote team across timezones to show up to the weekly call?

Make the call the place where real decisions happen and where everyone sees their own numbers. One Monday meeting with a fixed agenda, then short one-on-ones. Attendance went 70% → 100% without any chasing because missing it meant missing the week.
